Workbook logic

Input → output → decision.

The editable workbook is organized as Start Here → Inputs → Dashboard → Variance → Decisions & Actions → Checks. Blue cells are user inputs. Formula cells calculate gross profit, margin, operating income, cash headroom, A/R aging, productivity, and management signals.

Direct answer

What should a service business owner review every month?

At minimum: revenue, gross margin, operating profit, cash, receivables, the operating driver behind the numbers, and the largest month-to-month or budget variances. The point is not to track every possible KPI. It is to connect financial results to the decisions that need to be made.

Illustrative output: P&L variance

MetricActualBudgetVarianceVariance %
Revenue$524,000$500,000+$24,000+4.8%
Gross profit$214,000$220,000($6,000)-2.7%
Gross margin40.8%44.0%(3.2 pts)
Operating expenses$158,000$150,000($8,000)-5.3%
Operating income$56,000$70,000($14,000)-20.0%

Illustrative interpretation: revenue alone would suggest a good month. The lower gross margin and higher operating expenses change the story.

What to consider

Margin

Revenue beat plan, but gross margin fell below budget. Review labor hours, overtime, rework, and lower-margin jobs before changing prices.

Receivables

A/R increased faster than revenue. Identify balances over 30 days and compare customer payment timing with upcoming payroll and supplier commitments.

Capacity

Field headcount rose before margin improved. Compare additional labor capacity with actual billable work and the ramp assumptions used when hiring.

The workbook also includes checks for inconsistent or incomplete inputs. A clean formula does not fix bad source data.

Decisions & Actions

The editable version includes a page to document the issue, what the numbers show, what still needs investigation, the decision or next action, the owner, due date, and review date. The goal is to make the report lead somewhere.
